The right free shipping threshold for BFCM is the cart value where the extra items a shopper adds are worth more than the shipping cost you absorb. It is not the lowest number you can advertise. A free-shipping bar is a price anchor with a job. It tells the shopper the next useful number, in the currency they are paying, with one product that can close it. In the example the gap is $18 and the product sits under the bar. If that product does not exist, the sentence "$18 to free shipping" is a dare, not an offer.

The same shape has to be priced per country. Translating the words and keeping a converted dollar threshold is how an easy domestic bar becomes a wall, or a giveaway, somewhere else. Shipping is the first rung, because it is the one a hesitant cart will actually stretch for. A gift sits further out, for people who were going to clear shipping anyway. Showing the top prize first, with a huge number, makes the shipping rung look trivial.

Step 1. Export the orders you actually get

Use the last complete month, and a previous BFCM weekend if you have one. You want order value, country, and whether shipping was already free. The median matters more than the average. A few large wholesale orders pull the average up and make a threshold look reachable when most shoppers will never see it move.

Ignore drafts, cancelled orders and replacements. They are not baskets someone is trying to grow on Friday.

Step 2. Write down the shipping you will pay

For each country you will promote, note the label cost you eat when shipping is free, including packaging. A $6 domestic label and a $22 international label cannot share one threshold. If you do not know the number, you cannot know whether the bar makes money. Guessing "about eight dollars" is how Friday night becomes a surprise invoice.

Step 3. Place the bar where one item closes it

Start around 15 to 30 percent above the median, then check the gap in money. If the median basket is $54 and you set $78, the shopper needs $24 more. If your add-ons are $12, they need two decisions. That is usually one decision too many on a phone during Black Friday. Either lower the bar toward one add-on, or show a specific product that closes it.

Step 4. Split the threshold by country

Configure the goal per country. Show the shopper's currency. A converted $75 that started as a US rule is not a strategy for everyone else. Domestic can sit closer to the median. Expensive zones should sit higher, or free shipping should not be the offer there at all. When not to offer free shipping is the case for a flat rate or a gift instead.

Put the bar in the cart drawer and, if you use one, on the product page. The two have to agree. A product page that says $12 away and a cart that says $19 away is a broken promise, and Black Friday shoppers notice faster than you can edit the theme. Step 5. Stack the next reward, then stop

Then stop. Do not also drop a sitewide code that makes every order free to ship by accident. Do not cut the threshold on Saturday because Friday felt quiet. Read the share of orders that finished just below the line. If a pile sits $4 under it, the bar is slightly high. If almost everyone cleared it in the first hour, it was a giveaway.

Publish the end. "Free shipping over $68 through 30 November" is a promotion. A bar with no end becomes the new permanent policy, and you will spend December arguing with yourself about whether you can put it back.

What if shoppers add a cheap item just to get free shipping?

That is the point, as long as the cheap item's margin covers the shipping. If the only thing that clears the bar is a loss-leader, raise the threshold or exclude that SKU from the progress. Then suggest a product that actually closes the gap.
